This week we’re tackling a challenge that slows down many businesses: unclear roles and decision bottlenecks. When everyone wears too many hats, progress stalls and accountability blurs. That’s role compression — one person taking on too many roles so focus scatters and tasks slip through the cracks.
Here’s what worked for us:
- We asked one question: What’s mine, what’s yours, and what’s stuck?
- We wrote down responsibilities and outcomes. If a task didn’t fit anyone’s lane, we automated or outsourced.

We adopted the two-door decision model:
- One-way doors are big and hard to reverse. Leadership decides.
- Two-way doors are reversible. The team decides and learns.
This approach sped up progress and freed leaders to focus on growth instead of firefighting.
